Challenge
A leading global manufacturer was managing more than $4 billion in vendor contracts with little to no centralized visibility. Contracts existed across PDFs, emails, and shared folders, with the central system of record lacking usage. There wasn’t a consistent way to track performance, obligations, or financial / regulatory exposure as well.
The organization lacked a formal vendor management office, leaving procurement, finance, and legal teams operating in silos. Contract monitoring was inconsistent. Vendor expenses were difficult to validate. Reporting was fragmented and slow, with very few actionable insights on contracts and vendors. Without a unified approach, vendor-related leakage went undetected, and leadership lacked the insight needed to manage a complex global supplier network.
“Thanks to EXL, we now have a centralized, data-driven approach that identifies recovery opportunities, helps prevent leakage, and allows us to confidently manage our suppliers.” – Head of Global Business Services
Solution
EXL was selected to transform end-to-end vendor management.
The first step was digitizing more than 200 vendor contracts, representing over $2.5 billion in total contract value, using EXL’s proprietary Xtrakto.AI extraction capabilities. This converted unstructured documents into structured, searchable data, capturing 80+ key metadata fields per contract, including pricing terms, SLAs, renewal timelines, and compliance requirements.
EXL then established a centralized repository as a single source of truth, enabling:
- Real-time visibility into contract status, vendor performance, and compliance.
- Centralized tracking of renewals, pricing and obligations
- Regulatory, financial and operational risk exposure assessment
- On-demand access to contract clauses and summaries.
A formal vendor management office followed, introducing standardized processes across the contract lifecycle, including:
- Workflow automation for contract intake, validation, and monitoring.
- Invoice validation to identify and prevent leakage.
- Spend analytics and aging analysis to flag financial risk.
- SLA tracking and vendor benchmarking to improve accountability.
- Contract compliance and clause completeness tracker to assess contract health
- Contract re-negotiation support and vendor review enablement
Cross-system integration of consolidated vendor performance data, while executive dashboards delivered real-time insight into supplier performance, spend, renewals, and compliance.
Outcomes
The transformation delivered a fully digitized, automated vendor management ecosystem that reduced manual intervention, strengthened governance, and enabled proactive decision-making.
- Identified $1.4 million in vendor penalties on the first two contracts within 3 months
- Improved visibility into vendor performance, financial exposure, and compliance
- Enabled audit readiness with centralized, structured contract data
- Delivered analytics for spend optimization and risk management
- Reduced manual effort through automation and standardized workflows
The program continues to evolve toward AI-driven automation, expanded benchmarking, and deeper enterprise integration.
